Saving the sale means turning a customer’s intent into a fulfillable purchase, even when the preferred item is not immediately available at the first touchpoint. The aim is not to push any substitute. It is to give the customer an accurate answer and a suitable way to receive the right item.
In 2026, that requires more than checking a stockroom. Stores, distribution centers, ecommerce, order management, checkout, and loss prevention rely on the same item history. With a current status, teams can replenish the sales floor, reserve an item, source it elsewhere, or arrange delivery without making a promise the business cannot keep.
The same principle matters as product discovery becomes more automated. AI search and answer engines can help shoppers compare options, but a recommendation is useful only when the inventory behind it can be trusted. Structured availability data does not guarantee that an answer engine will select a product; it gives connected systems a more reliable answer.

Start with the difference between accuracy and availability

Inventory accuracy describes how closely a system record matches physical stock at a location at a given time. Product availability answers a different question: can this item be sold or promised for this customer, through this channel, right now?
  • Sellable on the sales floor.
  • Sellable in the stockroom and ready to replenish.
  • Reserved for Click & Collect.
  • Allocated to a ship-from-store order.

A unit may be physically present but not available to sell. This is why an on-hand quantity is not the same as a reliable availability promise. On-shelf availability also needs separate attention: an accurate count cannot save a sale when the right size is in the stockroom and nobody knows it needs to move.

“Real time” should be defined for each workflow. A handheld cycle count provides a point-in-time view. Receiving, transfer, point-of-sale, or fixed-reader events can update status more frequently. Frequent cycle counts can correct records before errors spread into replenishment or fulfillment decisions. Exception lists let teams focus on differences that need review instead of recounting every item.

Keep Click & Collect and checkout inventory in sync

Click & Collect depends on more than knowing an item reached a store. The system also needs to know when that item has been reserved and should no longer be offered to another shopper.
A current C&A Click & Collect implementation shows the issue. RFID-enabled read points assign a status to ecommerce items as they leave the warehouse. That status is synchronized so reserved Click & Collect items are excluded from the store’s available inventory and from counts that could otherwise make them appear sellable.
Checkout needs the same discipline. At an RFID-enabled point of sale or RFID self-checkout, the workflow can capture tagged items. The point-of-sale transaction then needs to change their status from unsold to sold and update the inventory record and systems used for replenishment and online availability.
RFID-based checkout and EAS can share item status, allowing exit events to be assessed in context. This can reduce unnecessary alarms and improve detection of unpaid merchandise, but it cannot eliminate theft or process errors. Reader placement, POS integration, exception handling, and staff response remain important.

Measure shrink without confusing rates and losses

Shrink compares book inventory with physical inventory and is often expressed as a percentage of sales. The National Retail Federation’s shrink guidance notes that calculation methods vary: some retailers calculate at cost and others at retail, while damage, spoilage, administrative errors, and other losses can be treated differently. Shrink is broader than theft and is not a direct measure of organized retail crime.
  • $100,000 in inventory shortage against $3 million in sales equals a 3.33% shrink rate.
  • With the same shortage and $3.2 million in sales, the rate is 3.125%, about 21 basis points lower.
  • With the same shortage and $2.8 million in sales, the rate is 3.57%, about 24 basis points higher.
The dollar loss did not change. Only the sales denominator changed. A lower rate can therefore mask an unchanged or increasing loss.
Track absolute dollars and units alongside shrink rate, known-loss categories, inventory adjustments, repeat events, order cancellations, and product availability. Item-level RFID data can add timing, location, and product context to investigations, but it does not explain every discrepancy on its own.

Connect RFID, EAS, and EPCIS

RFID, EAS, and EPCIS solve different parts of the visibility problem:
  • RFID identifies tagged items and captures reads at receiving, the sales floor, checkout, or an exit.
  • EAS supports detection and response when merchandise leaves a controlled area, using item or tag status where the design allows it.
  • EPCIS provides a GS1 standard for creating and sharing business-relevant visibility event data within and across enterprises.
EPCIS is not limited to RFID. It provides a common event model that helps applications describe what happened, when and where it happened, and the relevant business context. The current EPCIS 2.x generation supports modern exchange patterns including JSON/JSON-LD and REST interfaces.
A standards-based event layer can connect suppliers, distribution centers, stores, and downstream applications without giving every integration a separate definition of an inventory event. Whether EPCIS is appropriate depends on the retailer’s architecture and partner requirements.

  1. Define the outcome and baseline. Choose a use case such as inventory accuracy, on-shelf availability, Click & Collect pick success, or faster counting. Record current performance and the calculation method.
  2. Establish item identity and status rules. Define sellable, reserved, in-transit, damaged, returned, and sold states, including who can change each one.
  3. Connect the systems that act on the data. Align RFID events with ERP, OMS, ecommerce, replenishment, POS, and reporting.
  4. Design daily work and exceptions. Set the count cadence, receiving checks, difference approval, refill tasks, failed-pick handling, returns, and checkout exceptions.
  5. Train teams and assign ownership. Store operations, ecommerce, IT, and loss prevention need clear responsibility for data quality and follow-through.
  6. Measure, review, and expand. Track accuracy, on-shelf availability, pick success, cancellations, fulfillment time, count effort, shrink dollars, and shrink rate. Expand only when the first workflow is stable.
For AI-assisted search and answer experiences, expose only availability states the business is prepared to promise. Discovery should not move faster than fulfillment. Clear product identifiers, current item status, and governed interfaces help human and automated channels work from the same facts.
